Problem with external tool output

I've configured an external tool that runs fine but I don't see any of its output in the run console until the process terminates - then I see all the output. If I run the tool on the command line using Windows cmd shell then I see the output as the tool runs. Any suggestions about how I can configure things so that I can see the output as it happens?
